Why Bharat expansion matters: lessons from serving 40 Tier-3 cities

A plumber in Patna deserves the same platform as one in Mumbai. Here's what we've learned expanding beyond metros — and why it's our biggest growth opportunity.

When we started VanHub in 2023, we launched in Mumbai. Then Delhi, Bengaluru, Hyderabad — the usual suspects. But within six months, we noticed something interesting: 30% of our app downloads were coming from cities we didn't officially serve. People in Patna, Indore, Kochi, and Bhubaneswar were downloading the app, searching for services, and finding nothing. That was our wake-up call.

India is not just its metros. There are 500+ cities with populations over 100,000, and the smartphone penetration in Tier-2 and Tier-3 cities has exploded. A family in Nagpur has the same leaking tap problem as a family in Mumbai — and the same right to a verified, reliable professional. So in 2024, we made a decision that defined our company: we would serve Bharat, not just India.

Expanding to Tier-3 cities taught us three big lessons. First, pricing matters enormously. Our metro prices were too high for smaller markets. So we created a 4-tier pricing system — Tier 1 metros at 100%, Tier 2 at 85%, Tier 3 at 75%, Tier 4 at 65%. A plumber in Patna charges ₹160 for a visit; in Mumbai, it's ₹250. Same platform, same verification, different economics. This made services affordable in smaller cities while keeping pro compensation fair.

Second, verification looks different. In metros, pros have digital records — Aadhaar, PAN, bank accounts, trade licenses. In smaller towns, many pros operate in the informal economy. They have skills but limited documentation. We couldn't just reject them. So we created alternative verification paths — employer references, community vouching, skill demonstrations. The bar for trust stayed the same; the path to reaching it adapted.

Third, language is everything. We launched Hindi support in 2024, and it doubled our Tier-3 adoption overnight. Now we're adding Marathi, Tamil, Telugu, Bengali, and Kannada. A pro in Indore should be able to complete verification in Hindi, not struggle with English forms. A customer in Coimbatore should search for services in Tamil. Language is not a feature; it's access.

Today, 45% of our bookings come from Tier-2 and Tier-3 cities. Our fastest-growing markets are Patna, Bhubaneswar, and Visakhapatnam. The pros in these cities are earning more than they ever did in the unorganized market — because we bring them demand, trust, and fair pricing.
